Building A Marketing Report: 9 Most Common Traps

A report can be full of charts, numbers, and weekly updates and still fail at its job. If it’s built for the wrong audience, packed with too much information, based on inconsistent data, or missing any real takeaway, it becomes noise. People stop trusting it, and then they stop using it.

Good reporting should create clarity. It should help people understand what’s happening, why it matters, and what they should do next. That sounds obvious, but it’s where a lot of reporting breaks down.

As Johannes Höller, Head of Data Consulting and Solutions at diva-e, puts it in How To Avoid The Most Common Digital Marketing Reporting Traps, “digital marketing reporting dashboards should be tailored to the specific needs and interests of the intended users.”

 

Reporting trap #1: Building one report for everyone

One of the most common reporting mistakes is trying to create one report that works for every stakeholder. In theory, that sounds efficient. In practice, it usually means nobody gets what they need.

A CMO, a regional marketing lead, a paid media manager, and a BI specialist do not look at performance in the same way. They make different decisions, care about different levels of detail, and need different context. When one report tries to serve all of them, it usually ends up too broad for specialists and too detailed for senior decision-makers.

That’s why audience fit should shape reporting from the start. The better approach is to design reporting around decisions, not departments. Ask:

  • Who is this report for?
  • What decisions should it support?
  • What level of detail is actually useful?

If the report can’t answer those questions, it probably isn’t focused enough yet.

Reporting trap #2: Including too much data

A lot of reporting gets worse in the name of being more complete. Teams add more tabs, more charts, more breakdowns, more dimensions, more commentary. The thinking is understandable: if we include everything, nobody can say something is missing.

But completeness is not the same as clarity. The key to building an effective marketing report is not the quantity of data presented but the quality and relevance of the data. And when teams ignore that, the result is usually predictable: if you include too much data in your marketing report, it can lead to analysis paralysis.

This is often where reporting starts to lose people. Instead of highlighting what matters, the report asks the reader to work it out alone. Instead of directing attention, it splits it.

Good reports make decisions easier by filtering out what doesn’t matter. So, choose the few metrics, cuts, and comparisons that genuinely help the audience understand performance. If a chart, table, or KPI doesn’t support a decision, it probably doesn’t need to be there.

Reporting trap #3: Tracking the wrong KPIs

Not every metric deserves a place in a report.

One of the easiest ways to make reporting look busy while saying very little is to focus on vanity metrics. High impressions, clicks, reach, or engagement can look impressive in isolation, but if they’re disconnected from pipeline, efficiency, retention, or revenue impact, they don’t help much.

One of the common mistakes made in marketing reports is focusing too much on vanity metrics. Top-of-funnel metrics are often reported without enough context to show whether they’re driving anything meaningful.

As Emily Gustin, Senior Associate for Business Development at LinkedIn puts it, “The key is to focus on the data, focus on the long-term, focus on the outcome. The click-through rate, the cost per click, those are just little signposts along the way. You shouldn’t let them obscure the main goal and drive toward it.”

Good KPI selection depends on the audience and the purpose of the report. Strategic reports should stay anchored to business outcomes. Tactical reports can go deeper into channel metrics, but they still need to connect activity to results.

A useful test is simple: if a metric changes, does anyone know what action to take next?

If the answer is no, it may not belong in the report at all.

 

Reporting trap #4: Reporting from inaccurate, inconsistent, or incomplete data

Even well-designed reports fail if the data underneath them can’t be trusted.

This is one of the biggest reporting problems because it undermines everything else. It doesn’t matter how strong the layout is or how sharp the commentary sounds if people are questioning whether the numbers are right.

In practice, this shows up in familiar ways:

  • Different teams using different definitions for the same metric
  • Data from multiple platforms not being standardized properly
  • Missing tracking or broken attribution logic
  • Reports mixing fresh data with stale extracts
  • Teams fixing problems manually inside spreadsheets or dashboard layers

This is where reporting problems become system problems. If the logic behind the numbers is inconsistent, (and recent research found that this is the case 45% of the time,) then the report becomes a debate about definitions instead of a tool for decision-making.

That’s why the reporting layer can’t carry the full burden on its own. Trusted reporting depends on having governed, analytics-ready data upstream. The report should reflect a reliable foundation, not compensate for the lack of one.

Reporting trap #5: Fixing data problems inside the report

A lot of teams end up using the report as the place where data issues get patched.

They create manual workarounds. They hard-code exceptions. They overwrite values in spreadsheets. They add notes explaining why this week’s numbers don’t match last week’s numbers. Over time, the report becomes part dashboard, part translation layer, part apology.

Reports should be where people uncover insight, not where analysts repair the data model by hand. Once reporting becomes dependent on manual fixes, every refresh creates new risk. It also makes consistency almost impossible across regions, business units, and stakeholders.

If your team is constantly correcting naming issues, channel mappings, duplicated records, or broken classifications at reporting level, the issue is the brittleness of the underlying data process rather than the report itself.

This is where a stronger data foundation matters. If data is connected, standardized, governed, and prepared properly upstream, reporting gets simpler. It also gets easier to trust.

 

Reporting trap #6: Relying on manual reporting

Manual reporting still eats up far too much marketing time.

It’s slow, repetitive, and fragile. People pull exports from multiple platforms, copy data into spreadsheets, rebuild charts, recheck formulas, and repeat the process next week. Even if the final output looks polished, the process behind it is hard to scale and easy to break.

Automation matters for two reasons. First, it saves time. That part is obvious. Second, and more important, it reduces inconsistency. Automated reporting pipelines make it easier to standardize logic, keep refreshes timely, and give teams a more stable reporting environment. Instead of spending hours assembling the report, teams can spend more time interpreting performance and deciding what to do next.

Reporting trap #7: Reporting without enough context

A number on its own rarely means much. If a KPI is up 18%, is that good? Compared with what? Last month? Last year? Target? Forecast? Peer channels? Planned spend? Without context, reporting creates ambiguity.

That’s one reason good reports need framing. Data storytelling is about communicating insights in a way that leads to action. To follow best practice here, users need narrative and context to understand what the visuals actually mean.

Context can take several forms:

  • Period comparisons
  • Benchmarks and targets
  • Expected vs actual performance
  • Notes on changes in tracking, spend, seasonality, or market conditions
  • A short explanation of what changed and why it matters

Without that context, people are left to interpret the numbers on their own. That often leads to delay, misalignment, or overreaction.

Reporting trap #8: Showing data without a story

A lot of reporting stops at what happened. It presents the metrics, maybe points out a few changes, then leaves the reader to decide what any of it means. That’s where reporting slips into passive observation.

Strong reporting goes further. It highlights what matters, explains why it matters, and gives the audience a clear sense of what to do next.

Johannes explains, “It's important to use data to tell a story and provide insights that are relevant and actionable.”

That doesn’t mean every report needs a dramatic narrative. It just means it should have a clear takeaway. If spend rose but returns weakened, say that. If pipeline improved because branded search rebounded and paid social efficiency held, say that. If conversion dropped because tracking changed, say that too.

The point of reporting is not to display activity. It’s to support decisions.

 

Reporting trap #9: Ignoring the reporting system behind the report

Sometimes the problem is the ecosystem around reporting. You can build a well-structured report and still get poor adoption if:

  • Ownership is unclear
  • Access is inconsistent
  • Similar reports exist in too many places
  • Refresh timing is unreliable
  • People don’t know which version to trust
  • Feedback loops for improving reporting don’t exist

This is where reporting maturity becomes important. The best reporting teams treat reporting as a product that needs governance, maintenance, iteration, and clear accountability.

Better reporting starts earlier than most teams think

Most reporting problems don’t begin in the dashboard.

They start earlier, in unclear goals, weak metric selection, inconsistent definitions, broken data preparation, and reporting processes built around manual effort. By the time those issues show up in the report, trust is already under pressure.

When teams build reporting around clear audiences, relevant KPIs, governed data, useful context, and a real point of view, reports become much more valuable. They become easier to trust, easier to use, and much more likely to drive action.

And that’s the standard reporting should be held to. Not whether it looks polished. Whether it helps people make better decisions.
